Redesigning an animation pipeline for a AAA title

The Challenge On an ambitious AAA project, I faced an outdated animation pipeline that severely limited both production quality and efficiency. The team needed a complete overhaul of tools and processes to meet the project's visual and technical standards. My Approach With 18 months of full autonomy, I led a methodical redesign: - In-depth needs analysis – Identifying bottlenecks and consulting with all stakeholders - Collaborative design – Working closely with gameplay programmers to develop a custom solution - Iterative development – Creating proprietary software tailored to the project’s specific requirements - Training & support – Providing documentation and team training to ensure smooth adoption of the new tools Results The new animation system became an internal tech benchmark, featuring: - Simplified management of complex animation blends - Advanced condition handling for animation triggers - Real-time integration of physics and distance calculations - Automated locomotion recognition, significantly enhancing realism These improvements dramatically accelerated the workflow, elevated visual quality, and gave animators greater creative freedom.

Smooth 360-degree locomotion for military characters in a AAA title

The Challenge A AAA war game project was plagued by a flawed character rotation system during shooting sequences. The existing setup, based on two distinct positions (left/right), caused abrupt and unnatural 180° transitions that severely disrupted immersion. My Approach I tackled this technical issue with a realism-focused method: - Research & reference – In-depth study of real soldier movements in combat situations - Innovative design – Development of a new system enabling smooth transitions at any angle - Iterative prototyping – A series of tests and refinements to optimize the solution - Validation with the gameplay team – Alignment with gameplay requirements through close collaboration with programmers and animators Results The new radial system transformed the gameplay experience by delivering: - Seamless transitions across all shooting angles - Complete elimination of 180° visual snapping - More precise and intuitive control for players This redesign directly enhanced the authenticity of the gameplay — a crucial element for a realistic war game.

Acting as a technical liaison between animation and programming teams

The Challenge A persistent methodological conflict divided the programming and animation teams: programmers required "in-place" animations to simplify variable implementation, while animators preferred "root motion" animations to preserve visual quality. This divergence led to ongoing frustration. My Approach I facilitated resolution through a structured approach: - Each team clearly expressed its constraints and needs - Technical analysis – Precise identification of cases requiring each method - Hybrid solution – Proposal of a differentiated system based on animation type - Clear documentation – Establishment of precise guidelines for the team Results The intervention led to a productive consensus: - Hybrid system where variable-driven animations (run cycles, jumps) are created in-place - Fixed-value animations (attacks, reactions) use root motion to preserve visual integrity - Notable improvement in communication and mutual understanding between teams - Significant time savings by eliminating back-and-forth revisions This approach not only solved the immediate issue but also established a precedent for interdisciplinary collaboration that lasted throughout the project.
